He emphasized that every company must build its own AI capabilities instead of transferring its core value to big tech firms.


In a detailed message shared publicly, Nadella reflected on the central question of the AI era:

“How do companies benefit from AI without losing their digital sovereignty or handing over their unique value to tech companies?”


He referred to Bill Gates’ famous definition of a true platform:

“A platform is when the economic value created by its users exceeds the value of the company itself.”


Microsoft–OpenAI Partnership: A Positive-Sum Model

Nadella explained that the Microsoft–OpenAI relationship is an example of a productive and mutually beneficial partnership. Microsoft’s investments helped OpenAI scale, while OpenAI’s research accelerated Microsoft’s innovation.


He revealed that the world’s first AI superfactory was co-designed with OpenAI, and built with deep collaboration across Nvidia and AMD, forming a next-generation infrastructure stack for AI model training and inference.


The True Test of AI: Economic and Societal Impact

According to Nadella, the real benchmark for AI success will not be tech company valuations but its impact on the global economy, including:

• Speeding up drug development from 12 years to a single year

• Redesigning supply chains overnight

• Personalizing education at scale

• Helping farmers prevent crop failures


Warning: Don’t Lose Your Technological Sovereignty

Nadella urged companies to avoid “extractive” partnerships with AI vendors - situations where the company’s core intellectual value is transferred to the tech provider. He pointed to the collapse of local media during the internet era as a warning not to repeat the same mistake in the AI age.


A New Opportunity to Build Bigger Ambitions

He concluded by saying the AI revolution offers a historical opportunity for societies and businesses to “dream bigger,” but only if every firm builds and protects its own AI capabilities.
